The Power of Collective Sensemaking: How Teams Thrive in Uncertainty

In today's volatile business environment, leaders often double down on communication. They strive for absolute clarity, cascading information with precision and frequency. Yet, during significant change or crisis, this approach often fails to prevent confusion and team paralysis. 


The reason is simple: the problem isn't a lack of information but a lack of shared meaning. Effective leadership in these moments isn't about broadcasting perfect messages; it's about facilitating the collaborative process of interpreting ambiguity. This is the practice of organisational sensemaking


Coined by theorist Karl Weick, sensemaking is the process through which people give meaning to their collective experiences. It’s about actively creating a shared map to navigate a complex reality. When a team faces an unexpected market shift or a complex internal restructuring, there is no pre-existing manual. 


Performance hinges on the team’s ability to collectively notice cues, interpret their significance, and create a plausible story that allows for confident, coordinated action.  


The Leader's Role: From 'Information Director' to 'Meaning-Maker'

Traditional leadership models position the leader as the primary source of answers, responsible for creating and disseminating a vision.


The sensemaking perspective reframes this role. While leaders still provide direction, their more critical function is to guide the interpretive process. This involves two distinct but related actions: 

  1. Sense-giving: This is the act of proposing a plausible narrative. The leader frames the ambiguous situation with a story that provides direction and purpose. For example, instead of just announcing a drop in sales, a leader might frame it as, “Our market is telling us that customer needs are evolving faster than our current product. This is our opportunity to get closer to them and innovate.” This narrative doesn't claim to be the absolute truth, but it offers a coherent lens through which the team can begin its own sensemaking process. 

 

  1. Sense-facilitating: This is about creating the psychological safety and structure for the team to co-create meaning alongside the leader. It involves asking powerful, open-ended questions (“What are we not seeing here?” “What might this data be telling us that we're ignoring?”), listening intently to diverse perspectives, and protecting emergent ideas from premature judgment. A leader acting as a facilitator ensures that the quietest voice with the most critical insight is heard. 


Building a High-Performing Sensemaking Engine 

An organization's capacity for rapid sensemaking is a powerful competitive advantage. It is the foundation of agility, resilience, and collaborative performance. Leaders can cultivate this capability by embedding specific practices within their teams: 

  • Prioritize Retrospection: Move beyond asking "What did we do?" to asking "What did we learn?" and "How has this changed our understanding of the situation?" High-performing teams constantly update their mental maps based on the outcomes of their actions. 

  • Take Action to Gain Clarity: Karl Weick once said, “How can I know what I think until I see what I say?” This means that in uncertain situations, trying to figure everything out through analysis alone can leave teams stuck. Instead, we often understand things better after we take action and reflect on the results. That’s why it’s helpful to try small, low-risk experiments. These actions generate new insights and help teams figure out the best way forward. 

  • Focus on Identity and Narrative: Collective action is grounded in a shared identity ("Who are we?") and a shared story ("What are we trying to do?"). Leaders should consistently reinforce the team's identity as one that can navigate complexity, turning ambiguity into an opportunity for growth and learning.

In today’s fast-changing world, leaders can’t have all the answers. The most effective organisations are those with teams that can make sense of uncertainty together and move forward with clarity and confidence.
